A critique ritual a team can run without me

The lightweight review format I use to keep quality high on a lean team — structured enough to scale, loose enough to move fast.

The problem it solves

Quality can’t depend on one senior person being in every review. A ritual makes good feedback repeatable.

The format

  • Frame — the designer states the goal and the one decision they want feedback on.
  • Silent read — reviewers absorb before reacting.
  • Structured feedback — against principles, not taste.
  • Decision + owner — every critique ends with a call and who carries it.

How to run it

Document cadence, roles, and how outcomes get captured. The value is that the team keeps its standard whether or not the lead is in the room.
